Hard stool in the beginning and soft later on is okay. If he is passing his stool daily, then there is no constipation if he faces difficulty in passing the initial part of the stool, you can use a stool softener such as syrup Duphalac 5ML once daily, increase the fiber content of the diet. Give him vegetables, fruit, and cereals pulses.

Usually this issue happens due to large proportion of milk in the diet. Reduce the milk intake by 250-300ml/day High fibre diet will help Habitual behaviour/ withholding dedication for a long time can also cause this
Next Steps
If constipation persists after these corrective steps,, you need to consult properly for a long term laxative, may be required for 3months to 1 year, depending on severity. But it is 100% manageable, so don’t worry
