Beginning stool hard remaining soft

I pass stools everyday. But sometimes, the beginning of the stools that I pass are hard. This causes irritation and pain in anus might be because of fissure because of starting stools are hards sometimes fissure is also not healing. Is there a way to make stools soft without medication? Because I have taken laxatives, stool softener more than years nothing helps after it stops. Only the beginning is hard and not the entire stool. I've already tried taking more fibrous food and drinking water 3 litres daily go to the gym as well .This doesn't seem to help a lot. Kindly assist me ways to overcome this I am 23 years old and facing similar issues from past 7-8 years.
